When a new type of project comes in and you get assigned as the PM to “figure out” the project plan, how do you go about resource allocation? Sometimes I struggle to know what the team configuration should even be, because we’ve never done said project type before. It’s hard to know what type of people should be assigned, and at what % time, when there isn’t a preexisting process or work breakdown structure for the deliverables I’m being handed to “manage.” How do/would you handle?

Hi guys currently I'm working in a project with very stringent timelines. Sometimes we need to put more than 13-14 hrs each day. There are 4 members in my team. Two are involved in database prt and me and my lead are involved in the front end and middle layer prt. Somehow my lead is not at all pleased with my work. You get another email at 2pm from Client A and respond immediately. The next email comes in at 4pm, you read it and respond only at 4:30pm. None of the email responses take more than 3-5mins.
