So, so much coaching. I have 1:1s with my team each week to talk about what’s going well and to coach them through things that are blocking them (which could be project or skill related but also/often related to professional relationship/communication issues).
I’m also doing a lot more strategic thinking/planning/budget/business development related work and that takes a surprising amount of time in meetings.
I also sit in on meetings as back up for my team when needed. For example, one of my reports (who is amazing) is getting shit from a manager on a team we are working with. She’s tried many times to deal with it using tactics in our coaching sessions but he’s still being an ass and standing in her way, so I joined, observed, backed her up and then addressed him directly in a separate meeting just with him. It’s a lot of that kind of stuff.
I also spend time giving feedback on work in progress and put a lot of effort into making that feedback valuable (no pls fix here).
All of the above, staying close enough to the work to advocate for the team in a specific way, deflecting politics and junk that keeps them from doing their jobs, helping set a culture and common mission/goals, recognition, getting to know lots of people outside your group so you can make connections and ask for favors when needed, spotting standouts and helping them grow. That’s just stuff I did today though, so I’ll have to reflect on the rest of the days later.
Agreed with the above. You won't be less busy, just less in the weeds of actually doing the tasks and more in the administration, buffering, coaching and politics.
This is one of the biggest struggles for people who like/prefer doing the tasks and didn't realize that this would come with the need to take a step back from doing them but still being aware of/responsible for the outcomes. You didn't ask for this last part, but I've watched many make this transition and done it myself. Good for you for already thinking forward to what will be your role rather than trying to hold on the tasks out of fear that you won't be needed once they're all doing what you used to do.
