I’ve done monthly rotation of suffering. One month is friendly time, one month emea friendly, one month APAC. Keep it to max one meeting per day and get that crap done. Then the pain is shared and rotates
It did for us but your mileage may vary. You knew which month was going to suck the most for you.
Ideally staff a manager in USI to manage them.
I figured out power centers/influential developers in offshore teams and started delegating bit of people management to them. Needless to sa, stay close to these folks, have daily touch points and get a pulse of the whole team. Talking to 1-2 devs as against full team helped me manage my time better in the odd hours. Also, the folks felt well appreciated for the trust input on them and saw this as next step.
You will need to be good at delegation (what you can vs. what you can't) and reading people.
I had team members in India and they were able to adjust their schedules to better fit the business hours.
I think they worked 12 to 9 their time and that gave us half a day together.
What's a USI?
I worked normal EST hours except for one early morning 30 min call and one late evening 30 min call. I found this to be the right balance between keeping them in track and WLB.
I also spent time crafting notes and send instructions during the day so the evening call was basically reviewing plans and notes and AM call was to get updates and feedback.
Set clear expectations; do some culture awareness training before you start; get agreement on timezones and working hours.
For reference I led a project team involving members from uk, multiple Europe countries, and a number of Asian countries.
