On Friday, schedule a meeting for Monday on what you'll want to cover that day/week, tell them good job on the week, and just tell them to forget about work for the weekend - you need them fresh next week.
On Friday mornings I give my team a list of what we need to finish by the end of the day and what we will be pushing to next week. Then I check in throughout the afternoon to see if they are on track and when they finish I tell them to go and enjoy their weekends! Yeah it is kind of babysitting but I also have a workaholic team and they seem to need permission to chill out so I try to make sure they have know I think they are doing great and don't need to work on weekends. If I do see them to weekend work or pull a 10+ hour day I try to pull them aside and see if everything is ok/ task took longer then expected/ my directions were unclear etc... because I want to make sure I wasn't accidentally cutting into their weekend/after work time.
What has two thumbs and is overworked? THIS GUY!
But seriously, too many bosses say the same thing while establishing unrealistic expectations. Pile on the work of two (or more) employees onto one employee and wax poetic that we should enjoy our time off. It’s just management posturing. There is no chance work undone is excused, and the reason for workaholics to keep up by working outside work hours. Since employer loyalty is dead and workers made to feel replaceable each day, we employees feel compelled to put in the extra time lest we be unceremoniously fired. It’s the new normal. My last manager said he supported me and wanted me to succeed. Then he fired me. I don’t trust anything management says. Hamstrung career, financial loss, personal setback; these corporate battle scars remind me who my enemy is
What’s a weekend?
Look at Dan Sullivan’s (strategic coach) concept of free days and maybe share with them some of his writings on the topic. I’ll admit, I don’t always follow it, but it makes me feel less guilty when I do take free days.
You WANT your team NOT to work all weekend?!?!? What are you smoking and how can I get my whole firm hooked on it LOL
Lead by example....don't work the weekend.
