Age doesn’t matter in the game
Age doesn’t mean shit. I’ve seen fresh grads 22 years of age who add way more value than 40 year olds at the same level. It’s a combination of applicable years of experience and how much you can do for the firm that dictates your time spent at each level.
@OP, I still don't understand what it is that you're trying to get out of this thread.
If your concert is that you have a late start in your consulting career...then I wouldn't call that a screw up. Age doesn't matter. As long as you do good work, management will take notice.
In any case, larger firms usually follow a 'structured' approach for promotion, so your SM is right in that people typically average 3 years to jump to the next level. But that doesn't mean it's a black/white cutoff.
Just keep doing good work. Hard work always pays off in consulting
Baseline is set to 0 when you start. Don’t expect others will somehow allow you to progress to the next level in 1-2 years just because you think so. Unless you perform exceptionally well and impress them, no body cares.
Additionally, there is another aspect. Cost of the resource. No one wants to promote people who are not ready for the role and be a burden on the project financials.

At many firms, entry level to the next level is often three years for the majority of folks. To get there sooner, establish that you are rock solid at your current level then begin the emulate the behaviors of those at the next level, and seek coaching on what you can do to align yourself for early promotion.
