Anything that falls low, push it off a month or two OR delegate it to your team. Have your directs do the same and then tell you what their capacity looks like this week and next to see if they can handle more.
Take a strict eye to items that you’re doing that don’t belong to you but you’ve taken on over time. Align with your manager if those can be left behind or addressed at a later time.
When I’m feeling overwhelmed, it’s because I haven’t paid attention to my project plans and priorities. Once I get organized, that feeling goes away.
Managing your stakeholders is for your boss to do IMO (if you have a team of more than 5. Your job should be managing your team and leading them.
Start by pouring back into you. 15 -30 minutes use a book, reading listening on something positive. It is possible to do the work, but it starts with you believing and seeing innovation that will make some of the processes easier. Not a fast or quick fix.
In addition, focus on who on your team needs a growth assignment. Can they take something you are doing and be stretched?
Take care of yourself so you have enough in your reserves to take care of others. Delegate wherever possible. Slow down and communicate what pace you need things done at to do them the right way. Push back on your own leader about what support looks like for you when you’re maxed out. Express clear and candid expectations with your leader your laterals and your reports. Make sure they know what you’re doing and by when and how much you have to spare. Communicate often and repeat yourself a lot. Remember many a white man does half as much and never feels bad about it. You’re doing awesome and likely more than you realize. No one is perfect and no team is without their issues but I bet based on the care you put into things you’re doing better than you think.
