I’m consulting for a bootstrapped B2B startup with $3MM ARR (and growing). They currently have no dedicated Product or Marketing functions, and no structured process for roadmapping/GTM. Right now, the CTO directly assigns tasks to devs with little strategic input. Has anyone successfully built out Product/PMM capabilities in a similar environment? Any approaches on how to stay lean and founder-friendly, without just layering on process or adding middle management?

Has the CTO and other cofounders recognize this as a problem? Obviously, the way they’re doing it right now is in scalable, but if I’ve learned anything in my career is if somebody doesn’t wanna learn or take advice then there’s no point to try to convince them

Does the org have specific growth objectives? Customer segments? Quant & qual data to back decisions in line with strategy? I'd suggest looking for the gaps in these & other drivers for growth companies, and look at how structure & org need to follow. Agree the specific agile methodology isn't important.

Best way to handle this is likely with some consultants / freelancers who can fill in gaps when needed, but don’t require a full salary.

Yes, feel free to DM specific questions. In general the mandate for implementing any longstanding processes will have to come from the CTO or the Board, if they have one steering at this stage. Outside of that, what issues is lack of these systems presenting?

I feel your pain; at the same time, since you’re not in an Enterprise environment, the main impetus for change will likely be lost revenue, sales, or impact reporting growth to investors for future funding rounds. If you can make a strong case for one of these, paired with preferably a turnkey or otherwise lower lift solve, you may get somewhere.

Growth is usually the top priority at this stage, so they generally anticipate chaos as a result of reduced spending. It’s one of those things. However, from an investor’s perspective, establishing incremental capacity for production, distribution, and marketing as early as possible can only benefit valuations and market share in the long run. It just depends where you are on the growth curve relative to resources and market.
