Yes, it is tough. I focus on being specific—pointing to behaviours, not personalities. Pair every critique with a clear path forward. That way it feels like guidance, not judgement, and people leave motivated instead of crushed.
The objective is to ensure that department standards are in place and whether the person is meeting the metrics. Avoid subjective comments and be sure that goals are established and are measurable.
Comments that are part of everyday responsibilities or in the job description should be "meet expectations." The only way an individual can exceed is if they are doing something above and beyond the normal duties. And be specific on what that person is doing.
Example: everyone is expected to be at work every day and on time. It doesn't matter if one employee comes in early every day and only starts working at the start time. They are expected to be there on time and ready to work. Just because they come in early to get their coffee and put their lunch away doesn't mean they are exceeding if they are not working.
