The most successful of these that I can remember included the use of an audience response system to mix anonymous feedback and ideation with open discussion.
In an open forum, people were less likely to voice what they actually fear, and the likelihood they project for negative outcomes.
This created those moments for senior leadership where they had to confront real concerns rather than sugar-coated ones.
One example is 1. Whiteboarding potential outcomes 2. Using audience response for people to rank the likelihood of certain outcomes happening 3. Discussion around these results 4. Prioritization of outcomes to plan for.

Check out Shell Scenarios - those absolute waffle weasels are clearly very good at scenario planning and the interplay between different part of the org.
I have used it many times and it usually led to a good overview of potential outcomes and subsequent planning for the worst (and best).
I ran one for a large academic medical center for the senior physicians and leadership team. I created four scenarios that were based on real opportunities from the past and potentials on the horizon but with slight modifications. I was working with about 40 execs/physicians and broke them into groups of about 8. We did do open discussion but I had prompts to keep the conversation going and we documented all discussion live so people felt heard. In the synthesis, I made sure to use specific words and phrases from the participants so they knew we’d heard them and reviewed the synthesis and recommendations together before delivering to the executive sponsor for validation and also to build consensus. Yes. What kind of scenarios are we talking? Either way, don’t show your favorite scenario first. And use what folks don’t like about the first scenario to sell in the preferred one. Ultimately your goal is to make people feel like they co-built the ideal scenario
Take a look at SYPartners. They had a great scenario planning one that was almost a readymade workshop. Can’t recall the name, but you’ll find it in their tools/resources section.
