Trying to navigate a new role. My direct report wants a promotion. My boss said she needs more ownership and lead projects rather than just reactive emails. When I talked to my report, she said there’s too many mtgs during the day and no time to work. I asked if she could prioritize but she asked for my help. When we looked at her calendar, she was starting the day around 9 and leaving 3:30/4. There would be 2 hours of no mtgs thru out her days. How would you address this??

Be very frank about what success for promotion looks like. You wrote it all down here. Write it out in a list, then write how you will help get her the right experiences and get her buy in on improving and taking on more responsibility. Also be very frank that she may have to turn around the brand that she may unwittingly have and that is hard to do in a short period of time. And that promotions are not guaranteed.

The only thing I’d stay away from is her time at work. Time in seat is not the same as time working. There’s a lot of processing and thought that happens outside of work as well.

For context, we are in launch mode. So I work about 10-12 hours a day and my boss works same or more. I don’t expect my report to work 50-60 hrs a week but how she’s spending her 40 is not what my boss wants. She’s being defensive and saying she’s working hard. I don’t dispute she’s working hard and also tech smart, but she’s not doing what we need nor people savvy. She’s someone who goes with the flow instead of driving the discussion. My boss is asking for my opinion on whether to promote her. My only thing is, my report is not helping herself if she’s being defensive. I told her I have to adjust to feedback all the time. But she expects time spent in role and her own definition of hard work to be enough for promotion.

You should also write down the expectations for the promotion. Sometimes it is hard for them to see what additional things they will be expected to do with the new role. It is even harder if she is expecting to stay within the same team and make it to the next level. After you document the expectations, give her your thoughts on where she is with each so that she has a roadmap of where she needs to go. This way helps to take the emotion out of the discussion.

Clear expectations of what she should be doing. If she’s doing status quo, let her know that and tell her it will not get her a promotion she has to stand above the rest in order to earn it.

Don't waste her time. Be truthful, more is expected than should be, she's need to sacrifice herself, and her work life balance to get a promotion.

Drive yourself hard, and then maybe you will get the reward.
