Segmented inventory approach. Classify ABC SKUs. Hold B, C SKUs in one location and pick from there.
Hold A SKUs in existing warehouses.
Reduce lead times. Avoid cross docks. Work with manufactures on how to do it
Measure and manage obsolete inventory. Measure and manage “demand / supply” driven target months of cover vs excess MOC > 20% of target. Do not allow over runs of Mfg inventory unless on back order skus.
I've implemented a Just-in-Time ordering system, which allows me to restock products only when they're needed and eliminates any unnecessary overstocking.
