Kyoto - Uji temple loop (Byodo-in, Uji Jinja, Kosho-ji), Nara park (it’s an hour train ride but Nara is huge — beware the deer)
Osaka - Dotonbori (for night life), Umeda Sky Building (for great views of Osaka/Kansai). Osaka is HUGE and there are a lot to do, but especially the nightlife in general is the best. To me, it’s even better than Tokyo’s nightlife as a whole.
When I went for 2 weeks in August this year, I spent 2 days in the Kyoto area, 2 days in the Osaka area, and a day in Kobe.

Add Hakone. If doing Tokyo and Osaka you could visit Osaka via train for a day from Kyoto.
Rising Star
Either that or Five Lakes region (a bit more out of the way) and make a stopover for Mt Fuji at least for one night
we have a 14 full day trip also wanting a blend of both
land in tokyo then checkin to hotel for a shower, nap, and shopping) then leave to
train to Kanazawa for 2 nights
train to tayakama for 2 nights and visit shikigawa go in transit (ship luggage over)
train to Kyoto (4 nights with day trip to nara)
train to fukoka (tour day trip to beppin & yuifin; another day trip to takachiwa gorge and mount aso)
train back to Tokyo (4 or 5 hours west to east) then stay in asakusa for 3 nights (day trip pick up from tokyo for a drift & drift lesson experience; then more food and shopping)
this is my second time and my wife’s first so wanted to blend a bit of things that are new to me and new to her)
for kyoto:
Hoguzawa boat ride & sagano train combo
adanoshino & otagi nenbutsuji temple (moss statues and has their own bamboo forest - skip aramshima)
yusai tea gallery (nice reflections with fall)
gion district (geisha district nice at night)
ninenzaka temple at night (avoid the tourist swam)
Kenninji Temple (huge dragon on the ceiling)
at nara (1 hour from Kyoto)
Nakatanidou (mochi window)
Todai-ji Namdaimon (big statue temple)
Naramachi Old town (edo old town area)
for Tokyo
think you got this but happy to give recs!
Rising Star
Personally I’d spend a good five nights in Kyoto (tons to do in Kyoto), five nights in Tokyo, a bit less in Osaka but with Osaka you can do a lot of day trips but maybe 1-2 days in Osaka proper.
