A few years ago I made a similar pledge.
I am a partner which means I’m at the top of my career. Is there more to achieve? Totally, but 70% of standing out is not achieved with more hours at this level and everything I did to get to this level will not get me to the next level. With that in mind, I am very, very stingy with my time.
If an activity 1) doesn’t contribute to my metrics in a significant way; 2) doesn’t have to be done uniquely by me; 3) doesn’t spark joy; I won’t do it.
If the meeting is a brainstorming/solutioning meeting that doesn’t uniquely require me, I don’t attend it. I am unlikely to add ground breaking impact so no point in slowing everyone else down.
If it’s a status meeting that is intended to inform someone other than me or someone above me, I skip it. I can get the important points from my senior staff, as needed, when they are ready to update me.
If I am not needed to make a decision at the meeting, I skip it. Teams need to meet for a lot of meetings that I won’t add value to. This also helps my team learn how to manage up more efficiently.
As a result, the things I choose to do, I knock the cover off the ball without working an intense number of hours because I have time to think and work with my team.
When you finally get to a position of leadership and responsibility, you often feel the need to push yourself to the limits to prove to yourself and others that you deserve to be there. If a specific position takes more than 40-45 hours to achieve, then the office is in need of an additional staff member to lighten the load and improve quality and efficiency. If you have five staff putting in 50 hours each, you obviously need a sixth staff member. Reaching that realization on your own is easy, but sharing it with someone who can do something about it isn't. The fear of "If the job is too tough, maybe you should go back to the assistant's position" looms large. I've been in those situations, and could easily slide right back into it because of my personality. Try to slow down and scale back. See if it causes less chaos than you think it will. It wouldn't hurt to maybe mention to the personnel department that your team could certainly use another pair of hands to deal with the workload.
It may be time for you to start looking for something else OP. I was in the same boat a few years ago so I went out and found something new. The change of only working 40 hours a week has been so nice. I am so happy I made the switch.
