If you are asking your team to change their holiday schedule in order to work, you should do the same.
You're the boss, so the ultimate responsibility for the company's success lands on your desk. If you can be Jolly Old St. Nick and make everybody happy this holiday season, do it. If you've got to put on your Ebenezer Scrooge costume for a few minutes to make sure everybody's next 11 months are happy and successful, do it. That's why you get the big bucks.
Usually helps to get the coverage gaps for Dec filled in Nov to ensure the ship stays afloat but if you guys haven’t talked about it have a conversation. Ask what they would need to be able to cover the very basics. You may both have to compromise

Shocking lack of awareness at your level. You mean YOU need to not take the week off for the ship to stay afloat. You didn’t make sure in November to get coverage figured out. Your fault. Not theirs. Go ahead and have the convo with them but it’s your responsibility. Take the hit.
No. That’s not what that means. The issue here is two vacation scheduled at the same time during a busy period
I think this touches on the downside and a predictable outcome of offering unlimited pto and flexibility.
I would look closely at what it means to “keep the ship afloat” between Christmas and new years. And what does “work some” mean? Do orders need to ship or customer service phones answered? What would happen if the work waited a few days?
(A few comments here frustrate me, but that’s another topic.)
I am really confused by this post. So you are taking the whole week off but want your employees to change their schedule to accomodate you? The speed of the leader is the speed of the gang. If you exepct them to work then you should be working during that time too.
