It’s not theater, it takes guts to be the first to speak. It doesn’t matter if the idea is half baked, what matters is that ideas are flowing.
So I think you need to understand that right or wrong - leadership is, well leading … wether that is being the one to charge the battle field first or speak first in a meeting - leaders are first movers and leave an opening for people to follow, be they right or wrong. I feel you don’t understand that bad leadership at least bad in your mind is still leadership. If you are not putting yourself out there or your ideas up for ridicule or discussion or even blind following - you are not leading !!! Instead of being critical of others who are speaking up - start leading; there was a old proverb that says something like don’t listen to those who speak badly about those who are actually doing - you are doing something and it may very well be the heavy lifting and it also may be much better than the other ideas … but by what you described you are not leading
I’ve noticed this as well, many years ago. The better story tellers get more credit than the doers. So in the consulting industry, it pays to be really good at speaking and presenting. The more successful tech folks I know have also mastered the art of communicating business value, and not just dwelling in the technical specifics.
All good suggestions. And I will add - you don’t have to be the first speaker to be the leader in the conversation scenario. If you know and can articulate, say it at the right time. You will for sure be noticed. And if your points are worthy they will make stronger impressions than the first speaker.
So, don’t sweat on when you are talking but try to bring thoughtful points and make impact.
Caution - never cross the first speaker in the meeting, even if the point is dumb.

You absolutely need to speak up more. A lot of times, that’s the only difference between the doers and the people in “leadership.” I can’t even count the number of partners I’ve worked with that have no idea what they’re doing, but are just always the first to speak up in front of higher level partners.
To move up in consulting and have any real power, you have to do both. Or, you build your network of other doers, get them to help you more so you have more time for the theater aspect. You’re correct, that’s there’s only so much time and need to balance it.
Only way to get ahead as a doer is to do it for yourself, as in work for yourself.
If you want to move up in a corporate setting, it’s all about how others see you. Work always gets done somehow in a big company, but few get the credit. I don’t know if I’d call that leadership, but it’s how to move up.
I feel like you should try to understand that storytelling, speaking up in meetings, etc is not just "theater". It is its own valuable skill set. At the simplest level, it's about everyone making sure that they agree and understand what is to be executed before executing, or raising questions to unblock things if there are issues. That shouldn't feel too artificial, right?
I'd say it's not imperative for you to build this skillset precisely because a solution that is decided upon without any input from the people responsible to execute that solution sounds like a recipe for disaster.
