People with higher status r booking your flight or switching to your flight, bumping you down. I wouldn't ever expect an upgrade with gold status, way to many people out there with diamond.
Platinum is where you start to get upgrades
It’s also interesting that I have the same 2 people doing this as a pattern, 3 times in a row. They appear in an upgrade queue about 2 hours out. Small world when it comes to the same segments on the same days. Let’s hope their SEA project ends soon so they can leave us the f alone.

People who work for delta flying on buddy passes and want upgrade (not 100% sure about this one but I have flown first/business on delta using one of their buddy passes, got bumped to the front w it)
As people book new flights (and pay for upgrades), change flights due to delays or cancellations, or most often when they check in, the status of all flyers is continuously re-sorted and you simply get pushed down being only gold. I also believe a certain cohort of biz travelers often book at the last minute. I am Platinum on Delta and get upgraded about 75% of the time - most heavily impacted by which two cities are on the segment (eg I get fewer upgrades in ATL when compared to LGA or DTW or better for JFK vs SEA).

Delta reserve card can push you at the top of your medallion class + fare class of course. Gold on Delta and noted ~50% increase in upgrades after getting Delta reserve
These are the factors:
1. Medallion status
2. time of upgrade request (can be used as tie breaker)
3. fare class
4. booking channel (corp bookings usually have a higher status)
5. irrop (example: on an irrop where I had a lower fare class as a diamond, they rebooked me into a Y fare and I shot up to #1)
6. delta reserve card holders will have a higher status within the same fare class, medallion group
7. use of global and regionals
E2 I am pretty sure you will never get a free upgrade from ewr to sfo because it’s considered a premium route and they don’t do free upgrades. Pick a different airport like phl or lga
Kind of funny that a principal couldn’t figure this out- or at least make some pretty educated guesses. What firm ?

Is there any status on Delta that is equivalent to OR stronger than a purchased ticket? Or does a purchase trump ANY status request?
Platinum, Diamond and 360 - all get upgrades before gold.

Just had a very informative discussion on this with a Delta agent, as I’m Diamond and it happens on cross country flights.
Status first. If the same, then regional upgrades get priority. If both use regionals then Delta Reserve holder gets priority, so some additional incentive there. Of course 360 trumps all. If those guys are jumping you last minute, I’m betting the regionals cleared and they were reprioritized.

Ultra-secret super-luxe invite-only status for the top revenue types. No published criteria and the top revenue bit is not straight-line. Example: a guy from a non-hub city like Boston doing $60kin revenue might get it, while the same dollars or profitability flyer out of ATL or MSP won’t because BOS guy doesn’t HAVE to fly Delta, making his loyalty more valuable. But it’s all rumor and conjecture. Always get upgrades, Porsche to connecting terminals, etc.
Yikes - I’ve been platinum on united for years and have not once gotten upgraded. Could have been my route (EWR to SFO) which was always booked solid.
