Running a greenfield S4 project. Biggest challenge is resources in the day of remote work - especially from India. Don’t get me wrong, I love working from home. Think about 30-40% of the team has multiple jobs though.
Smaller team (20 offshore, but only 15 staffed). We keep bringing on resources and about half ghost us on the first day. Another 30% make a couple of weeks before taking off. Our 3 integration developers all took off last week.

All these are excuses from your offshore team. Reality is that they are working on multiple projects and your project is not getting the required priority. This is a common issue. You need to hold them accountable and I hate to say this but micro-manage. Otherwise, they will take you for a ride.

I've dealt with these type of excuses before - don't like it but I can deal with it. My problem is that 'grandmother dying' on this project is usually followed up with ghosting instead of coming back. I can't micromanage around that.

I think they are figuring out this a project and they'll have to work, so no getting around it. They take off for a week just to make sure they can find another job and then never come back.

It’s a boutique so we have some people over there long term with the company. The problem is the ones being brought on, the worst being contractors. Again, not as much a problem of work getting done (although I believe many working have multiple jobs) as much as just ghosting on the start date or ghosting two weeks in.

From interviewing, they are skilled. I’m not doubting that side. Showing up for work is the biggest issue.

Do you have a point of contact (that you trust) who is effectively managing the offshore team and also based offshore? This is critical, without it you are left guessing on many topics.

The issue here is related to the (too common?) use of off shore teams. I KNOW is less expansive etc. But unfortunately you get what you paid for …
It may be more expansive to work with local ressources (as employee or external) but at least you can have a chat, micro manage when necessary.

I believe working with offshore teams is a high risk if you have no contact locally.
As example, my actual customer (US based) told me they don’t want to work with offshore teams in India anymore unless they is a dedicated local manager there that can handle the teams.

In my 4 months on the project, two Dads died, two grandparents, plus three hospitalizations. I don’t believe our project is that dangerous.

I've been working with different offshore teams for the last 6 years, implementing multiple global S/4 solutions. You need a trustworthy lead from the consulting side who will organize the team offshore and make sure they're treated well. It's easy to get feedback nowadays, set up daily or bi-weekly touchpoints to make sure they're staying engaged, hiring the right contractors, and understand what is been thrown at them daily. We've done that over the past 6 years, and the productivity has been great. All the best!
