In small teams, “everyone wears multiple hats” usually starts as a strength but quickly becomes a clarity problem, not because people aren’t capable, but because no one is responsible for stitching the whole system together. That’s where things fall through the cracks.
One solution I’ve seen work extremely well is bringing in a senior Executive Assistant or Chief‑of‑Staff‑type operator. Not the traditional admin role, but someone who sits close to the founder/leadership and creates the connective tissue the team is missing.
They typically:
- Establish clear ownership and decision pathways without adding layers of bureaucracy.
- Build lightweight systems for priorities, communication flow, and follow‑through.
- Keep cross‑functional work aligned so projects don’t drift or stall.
- Make sure leaders’ time, decisions, and context are being used effectively.
It’s a way to introduce structure without introducing hierarchy. A strong EA can give a small team the clarity of a much larger organisation while preserving the speed and autonomy that make start-ups great.
