I'm at my 2nd B2B SaaS in 3 years, first one as the Sr AD and second one as CD.
The situation at SaaS #1 was a bit unusual. It's a B2C that eventually developed a B2B arm. Once they reached $50m ARR and 150%+ growth for 4 straight years, they needed dedicated full-time design support in branding and marketing. For whatever reason (probably politics), the ECD and her team never owned that part of the brand. I was brought in to lead and "build a team", reported to the VP of marketing on the B2B side, and "dotted line" to the ECD.
The biggest pain point for me there was leadership not fully grasping that brand/branding development and creative services are two interdependent disciplines but not the same. Because the "brand" sat under marketing, marketing projects claimed most resources and branding development was what you do after work. You end up working late on those because those are what you actually want to show in your portfolio.
At SaaS #2, I work under a Sr CD who reports to the CMO. The company is on track to reach $200m ARR by the end of the fiscal year.
The team I inherited had 2 Jr designers. With 3 products now, the team has grown to have 3 ADs over each product, 1 mid-level designer, a website/UX manager, and a visual designer. There are also 2 video editors/motion designers but I don't manage them. We have a PM who helps us but also work with a couple of other teams.
In terms of relationship with Product/UX, it's much better here, although it started off pretty siloed when I started.
As we began working on rebranding, effort was made to create a color palette with accompanying swatches/alternatives that are accessible, and was presented to them as assets that we will be using for the marketing websites, as well as an optional resource that they can leverage as they see fit.
Over time, we also shared our plans and effort in illustration and icon styles development.
Our art directors now have weekly sync with their product/UX counterparts, to share updates on ongoing and future projects and ideas, and provide in-product branding guidance and recommendation on product presentation/mockups for marketing.
