Earn the trust of the other agency leads. Socialize together IRL and get to know each other as people.
Co-create a team charter and principles that you will all follow together. This is critical for setting the intent of the IAT, rules to live by, and eliminating weird competitiveness and backstabbing. As IAT lead, it’s important to show that you’re a true uniter - someone who will serve the interest of the client + collective IAT team (not just your agency).

Def set up a regular call with the other IAT agency leads without the clients to check in and get ahead of potential issues that could come up on the client call. It’s best when it’s a smaller group of leads and not the full teams.
From the strategic perspective, map out an ecosystem view of how each agency contributes to the overall consumer experience journey, where the integration points are, how the handoffs are handled, how the touch points are connected but data/ digital footprint are tracked, etc. As an IAT lead, ensure accountability for each agency but help facilitate collaboration amongst them as well. As a client I would want to see a holistic picture of how all components of the campaign perform individually as well as in concert, and what lever can be leveraged to optimize performance.
Start by hosting a 1 day workshop with the leads of each group (no client). Get to know what each wishes they had from their partners to thrive (not just survive through a campaign). Find out what tools everyone has, what they always wanted to do they never got a chance to try yet, how you can all use the next campaign or year ahead to try some new things together to get to better work. Use part of the day to co-author an end to end process for who gets engaged when based on a general timeline template. You really need to create a one-team mindset or you will fall victim to silo work that gets the job done, but not in a way that leads to great work. End it with a check-back as the leads again for feedback to get even stronger in 3 or 6 months.
If client is willing to set some expectations and role clarity for agency partners, that can be helpful as well. If they want you to lead the group, good to have that communicated… if it is self managed, then the focus should be on building good relationships as the feedback above calls out.
