I think it’s only messed up if you can afford to spend a lot more.
Also it’s not really about the value of presents it’s the thought behind them!
Good for you. I did fine with mine, probably spent $2k total for girlfriend and two kids (6 and 3). The biggest chunk of that expense was building a climbing wall/gymnastics area in their playroom. Probably went a little overboard with it, but I love DIY projects and they've been climbing on it all day, so it should be well worth the expense.
You are right it’s easier with younger kids. They don’t yet communicate with friends.
Remember inflation happened though. $250 is not what it once was.
I spent about $1k each for my little kids, but closer to $2k for my oldest. She needed a laptop and other things as she prepares to go on to college.
I was around 750 for two kids. I start shopping early, before everything gets marked up!
We have one kid and both the wife and I went a little bananas. We’re at Disney right now too.
Budget = destroyed.
To be fair a part of that was my bonus coming in at 180%.
The cool part is that our daughter made out like a bandit at her sweet sixteen and actually spent quite a bit of her own money on us and her grandparents.

$250 per kid sounds really reasonable, especially with little ones! 🎁 You probably still managed to make Christmas feel magical without going overboard.

I don’t have kids, so I did £350 for my boyfriend, and then about £350 for the rest of my family and friends too :) Went a little over budget but still hit all my savings goals!
