I have had to do that on several occasions. It's never fun, but we have to ensure their is enough coverage at work. We work on a first ask first to receive basis, but if multiple people ask at the same time we go based on seniority. Most employees get it, so they kind of talk amongst themselves when planning something big.
That’s great your group talks amongst themselves to coordinate time off first!
I’ve tried the first come first serve approach with a previous team and unfortunately, there was one person who submitted all their time off for the entire year always at the beginning of year so you can imagine they were not liked by the rest of the team.
I do if too many on the same project want off. If it’s an emergency then I will approve it if not I ask them to change the date.

Yes I've had to, more so around holiday time once I send out my holiday PTO email. I'll usually approve those times based on who was off on previous holidays so that everyone has a fair chance but I make sure that they know that's how it goes. If I'm unable to by that they know it'll go by who requested first. For regular PTO requests during the year, we have a shared outlook calendar that is always updated to show who will be off on any given day and they are aware of how many people can be approved off per day. So it works.....

Luckily our staff has always been able to figure that out amongst themselves before they even put in their request. I've never had an issue and never had to deny anyone which is amazing.
That IS amazing! I haven’t had to either but there was a few times where it took “negotiating” by offering different timeframes.
I’ve only ever had to deny PTO based on company policy (not taking PTO during your first 90 days unless you took is unpaid) where people wanted to argue with me. Otherwise I’ve never had to deny a PTO request, thankfully.
In those cases, I’m glad there’s a policy to reference back to!!
We have a number of people that can be off at one time from a specific area and make exceptions if it’s overlap by a day. They know the rules so it’s usually fine. We do have first come first serve and address individuals that seem to interfere with others being able to take time off consistently. For winter holidays, I have everyone submit requests and we review in October. We use the same guidelines and then look at who is scheduled to work the actual holiday and who had PTO the prior year.
