I work at a smaller company, and as a result of a project I led not going how they wanted it to (their fault and mine), I am being demoted to a much lower position. This comes after saying "there aren't many opportunities for you anymore." I have worked for almost 4 years as a PM in two different jobs, and both have said there's no advancement for me.

What could I be doing wrong? How can I fix it? What is my next move?

That’s up to you OP on what you want to do. If you want to continue to be a PM the easiest is to figure out what went wrong in the project figure out your lessons learned. Let’s say budget was out, there are courses for that you can take to help figure out what you can do better next time. Take the “mistake” and turn it into an opportunity to grow. You got this OP, gotta do whats going to make you happy!

Scope creep is one of the hardest things to compete with in a project next time it’s best to sit down at the start and define full scope and when items creep in take them back to the start and if they try to over rule that then get a signature on it or more then they can’t point fingers at you. Taking 10-12 VIPs if that was the original goal and they say 40 now then raise the question that this may be additional money where is that coming from or how it can change an outcome if that’s what they want then they have to get the money as that’s not what was initially laid out
