Totally depends on the scope / level of detail. I’ve been on projects that fit your description with 2 partners, 1 manager, and 3 associate/consultants and with 4 partners, 2 senior managers, 3 managers and 8 associate/consultants

As per BCG1, really depends on scope and timelines. Normal would be SM+3/4, or you may run it with two slightly smaller teams. Typically still 2 partners in addition
Agree. 3 vs 5 businesses is a really big difference, and depends heavily on how related they are (how much customer and internal capability overlap there is). If it's a true holding company with distinct businesses I'd lean larger (or longer).
I'd think about a month per business for a teamlet of 1-2 (A)Cs. If there's some sequencing, yes, SM+4 or so for a few months. If it needs to happen in parallel could be SM+M+6 for shorter. Given the need to roll it to a single corporate strategy I think you'd want it all under one SM or AP to integrate.
2 partners would be standard, though potentially more advisors who have different expertise in the individual businesses.
