Keep a running, shared document with timelines, milestones and deliverables. Have everyone agree to the dates in writing. Have weekly sync meetings to make sure everyone is on track to meet the agreed upon deadlines. Frame it as a way to help keep yourself and the team organized and clear, and improve communication.
This also helps build a case if you ever need to roll someone off or put them on a PIP. But for the ones who just need a nudge to right the ship, this is a handy tool.
Don’t sandwich feedback. Clearly outline expectations. Let them know when expectations are not met.
My expectation for this project/for people in this role is that you do x, y, z independently, consult me for feedback when it is 80% complete, and incorporate feedback independently. For this project the delivery date is X.
This is not meeting expectations in the following ways. Talk me through where you struggled. On your second pass, what will you do differently?

Sounds like you need to establish more candid relationships with your team members. Sandwiching your requests and constructive feedback in between positive feedback never works. And it sounds like they aren’t taking accountability and instead, rely on you to push them. You need to change the dynamic. Lay out what you expect, tell them you you trust them to get the job done and make them accountable for hitting their milestones and reporting back to you. Some may thrive, others may not.
