You are doing what you need to. What is worse, is the team that sees poor performance supported. You are advocating for what is necessary for your team to be successful.
You tried feedback, you tried coaching. It was their opportunity to change. The decided not to. Keep doing what you are doing.
Was this person re-orged into a new role that didn’t match their skill set? I’m not saying you should put up with dead weight, but perhaps there’s a role elsewhere in the organization that might be better suited to their skills?
Otherwise, you’re 100% doing the right thing. It just sucks when companies push people into roles they’re not equipped to do as part of a restructuring, which then sets them up to fail and be fired. This happened to folks on my team a few years back and it was awful…it wasn’t done as a silent way of pushing them out, it was because the people doing the reorg had no idea that skill set A means absolutely nothing in role B.
Ohhh man, yeah totally different situation and you’re doing the right thing for sure. One thing that can soften the blow and help support the person is to offer to be a reference or leverage your network to help them be a better fit elsewhere, if you have a sense of where that would be.

I have been there - similar situation. It’s not fun.
Document the heck out of everything and keep a copy of it for your own records. Do not give HR your only copy. Make a copy for them and keep a copy for yourself.
Here in Ohio, the person I had filed with the EEOC just under the 3 year mark and then ended up settling the company.
You are going to feel guilt, concern, and possibly fear of acting out (if this both of you are on-site).
As for your own emotions, stress and sanity, journaling, coloring books and possibly talking with a counselor might help. I used all three and lots of long walks. They have this tool thing called quiet punch. It’s a doorway punching bag.
Yah that’s a big bummer. You’re def not letting them go bc they’re not the right fit, you’re letting them go because they cannot fulfill the duties of the job. Sucks but just remember that it will be better for everyone if that employee finds something that is a better position for them.
