Recently, my team has been falling behind on deadlines, and now leadership is pressuring me to “crack down.” I’m stuck between two bad options: micromanaging and risking team trust, or staying hands-off and risking further delays. I’ve tried clarifying priorities and checking in more often, but it hasn’t turned things around yet. I want to create a sense of accountability without making my team feel like I don’t trust them. Have you faced something similar? What strategies have you used to boost performance while maintaining a positive and trusting team dynamic?
At some point you just have to make it clear to people that deadlines are sacrosanct and they can't be missed. And if people keep missing deadlines they'll be replaced by people who respect deadlines. It's harsh, but that's reality. If there's some issue that's keeping people from meeting deadlines, try to address that. But if it's just a lackadaisical attitude, it's time to light a fire under people. Or, find replacements.
I would start by asking the team why they have been missing deadlines. What are their holdups/obstacles? Make a commitment to them to help break down those obstacles so they can focus on getting their work done on time. Lead from that into addressing the importance of meeting commitments and deadlines. Brainstorm with the team tactics to get to meeting their deadlines consistently, and invite them to own the outcome of agreed on actions. Which means you’ll give them credit and celebrate their success when they compete and deliver on time, but also that failure to do so will also reflect on them. Then follow through! Celebrate the victories, and directly address their failures.
You can hold your team to high expectations for performance without micromanaging through these tactics.
That is maybe going from one extreme to another. One of the hardest things is when you jump in trying to fix everything, but are still faced with the same problems. Just a need of a different approach and communication goes a long way in figuring out what the problem is.
Honestly I have dealt with that before and nobody wants to be the manager that has to micromange but sometimes it has to be done for the sake of making sure that deadlnes are met. You can always ease up a bit once things are back on track but I would definitely crack down.
