What’s worked for me is focusing on strengths and progress instead of just numbers. I point out what they do well, then work together on one or two areas to improve, not ten at once. During slow days, I set small team goals to keep spirits up like who connects with the most customers or closes one upsell. It keeps things fun and helps morale
When I was working in retail the best coaching we got was focused on the basics, the blocking and tackling that goes into a typical day. A lot of salespeople are just thrown into action without a lot of training, and unless they've got a keen instinct on how to sell they can be frustrated. What might help would be to have the experienced top performers do some sessions where they can mentor someone who is struggling, just getting them up to speed on basic sales techniques.
