You have to make the up front investment to teach coach and mentor on why you do things the way you do them. Those who are coachable will adapt. Others will not. Figure out who these folks are as soon as you can.
I donno. Im Of Counsel too, and that can be a tricky approach when you yourself are still working to make partner and literally being judged on your ability to first chair and mentor lol
be firm with deadlines but always give yourself enough time to jump in and save the day. for example, if you need to file something in 20 days, make sure they get you a draft in 10 days. even if it’s crap work, you will have time to revise in track changes or leave comments and either do it yourself or sling it back over to them and make sure they get it back to you with a week before filing. I always provide the juniors with a track changes version of the document and then we meet to discuss why i made the changes, what they did well (always good to give encouragement), what they could do better, etc. Try to give the feedback as soon after they turn it into you as possible so they don’t think it’s a fake fire drill. the smart ones with drive will learn and get better quickly. unfortunately, in my experience, those are few and far between. but once you have a gem, do everything you can to mentor them and keep them around.
