This year, I’ve struggled with keeping my team engaged in a hybrid work environment. Half of them thrive remotely, but the other half feels disconnected and unmotivated. I want to go into the new year with a clear plan for better team cohesion, but I’m not sure where to start. How do you create a sense of unity when everyone’s working in different spaces?

I use our team meeting every week to do an activity where everyone can participate. A question of the week, a quick game, etc- just something to try and get some conversation going. Throughout the week we also use our team chat on Teams to talk about some non work related things too- sharing pet pics, sharing vacation pics, funny memes, that kinda thing.

I also try to do periodic virtual happy hours. I try to keep these less structured so conversation can flow, but I have some conversation starters ready in case I need them. Someone on my team is also our “social chair” and helps put these HHs together so it’s not just me as the manager.

We're a fully remote company and we do a lot of similar things as manager 1. I also highly recommend just checking in with people regularly. If you were in office, you'd casually stop by people's desk and just ask them what they're working on or how they're doing. It's not as natural to do in a remote environment, but it goes such a long way. Also, I've noticed a lot of team members don't often feel comfortable reaching out to others - there's this feeling that everyone else is busy, so you don't want to bother them.

I also like to intentionally plan a meeting before a meeting. In an office environment it's common to walk from one location to another person. It was always a great opportunity to learn from my boss, or impart knowledge to those on my team about how to approach broader conversations. In a remote environment that doesn't happen as often, so you have to intentionally plan it. Just taking 5 minutes before a big meeting or after a big meeting helps ensure everyone heard the same thing and knows what to do next. It also helps everyone still feel connected.

Have you tried scheduling one-on-one meetings with your employees? If not, you might want to consider this approach since you're aiming to increase engagement and build stronger relationships. In a group setting, some employees may hesitate to bring up issues that are personal, sensitive, or feel they might be judged by others

In my experience, the one-on-one meetings are helpful with goal setting at the individual and team level. Understanding your employee's individual goals is key to effectively aligning them with the broader team and organizational objectives.

I mean, is it an option for your people who feel motivated in person to keep working in person always you know if they come to the office every day instead of having a hybrid work schedule cause it sounds like the people who work remotely are fine and it’s just the people who need that face-to-face interaction who are struggling so maybe given in the option to work in office more or permanently Would fix your problem

I say feed them. Grown men are always hungry, sometimes hangry. Men are happier and more engaged when feed delicious meals.

Additional Posts in Leadership

"Everybody can be a leader" some say... "Leaders are nurtured not born" say others... True.

But... this is also true: "not everybody wants to be a leader" (whether they can or can't be). It is a fairly common practice in organizations with traditional career management structures for people to "be promoted" into leadership roles as the "end steps of the corporate ladder" that was climbed doing technical work. And, unfortunately, this doesn't work all the time

Our annual reviews are approaching & one of my direct reports has been with us for almost six years w/ little growth. My reco was to let him go & find a stronger, hungrier & more motivated designer at the same level. However, my boss instead wants us to promote him in hopes that will spark some motivation. I am not behind this decision & have voiced my multitude of concerns in promoting an employee who doesn't deserve it. HR is behind the decision! Thoughts on promoting an undeserving report?

My remit quadrupled+ in a recent re-org with no increase in pay/promotion, my new director is new to the company and was zero help, and I was passed over for recent promotion during the comp cycle. The new director essentially began shutting me down any time I ask for clarity in my career progression. Now they have taken credit for the project I’ve been building over the past year+ without giving me props whatsoever to higher ups. What is the best plan of action here?

Thank you so much!!
