My first question would be do you have the knowledge and or expertise to know how long those tasks should realistically take in order to set appropriate and realistic deadlines? If you do not there needs to be some process put in place to figure out how long specific tasks should be taking in order to set appropriate deadlines and if you do then, there should be some research into why those deadlines are not being met in regards to if it is a lack of skill set and some additional training is needed or if it could be some other types of barriers or if it is behavioral/motivation
Tell them good work and how fast can you do this .
I’m not understanding the question. What do you mean “respect the deadline?” Are they lying to you that hey can’t go any faster?
Rule of thumb for scheduling with an engineer, ask them how long it will take, then double it.
Make their deadline a stretch goal, hold them accountable to the realistic goal of twice hat.
What kind of work are they doing?
I
You should be more specific about what it is there doing if there work is Good then let them do their work?
What I wanted to say is the tasks that are delivered late are really well-done.
So my issue is really on respecting deadlines not on the quality of their work.
Since you state Mechanics tasks, you don’t know about, what are the exact tasks that are being done via that method? And have you even validated that that area or those in charge of those type of tasks are the ones slowing down your people? Have you seen the process and to end? If you know your process and don’t know the mechanics process, can you find out what their process is? Then you can talk about timelines and either making them smaller or longer accordingly. Have you done that yet? Is there any other documentation for your team showing that they’ve been late on tasks prior to you documenting it?
Thank you for your questions-they are a great way to reflect.
Mostly, it is doing drawings and 3D models for some parts.
Basically, those tasks are delaying the schedule we have to deliver the product.
By seen the process, not really, I just ask a drawing, and wait it to be completed.
For deadlines, we share an excel file with the different deadlines but it seems like they just dont look at it often.
Are you accounting for all tasks that are being assigned simultaneously as well as unplanned or organizational time commitments (eg company meetings, training, etc.)?
Also, you might want to look into relative estimation. Maybe there are some concepts from that you can apply to your work/your team.
Good idea-I will ask people I am managing more frequently.
What is not easy is that engineers are assigned to 3 or 4 projects at the same time so I dont know what is their workload on other projects.
