I'm used to measuring success by how much I personally get done. Now I have to step back and trust my team, but wow it’s harder than I expected! I still catch myself wanting to jump in and ‘fix’ things instead of coaching. For those who’ve made the shift, when did it click for you that leadership is a totally different skill set? How do you measure success and more particularly your impact on this side of things?

It hit me when I stepped away for a week and the team still crushed their numbers. Before that, I felt like I had to be involved in everything. The real shift happens when you see success as a team win, not just a personal one.

For me, it clicked when I realized my job wasn’t to be the best doer, but to help my team succeed. I started measuring success by their growth, not just output. Seeing them handle challenges without me jumping in was a big moment. Coaching > fixing, but it takes practice!

I am the father of two grown-ass men. Neither of them can tie a necktie. Why? Don't ask me, ask that guy in the mirror that looks at me every morning when I'm shaving. My managerial style was a lot like my parenting approach until I had a heart attack three years in. My director told me the secret to being a good manager is not being able to do every job, but being able to ensure that those being paid to do that job know how to do that job. It took some adjustment for me and my staff when I had my epiphany. When one guy asked me to "show me how to do this," meaning do it so he didn't have to, I told him I would do his work if he gave me his paycheck. We all soon settled into our appropriate roles. Now I'm the director and give that sage advice to the unit managers.

For me it clicked when I realized that my involvement in the day to day sometimes made things worse, not better. Especially as I got older and my attention was split across projects.

It’s more important for me to ensure the team is engaged and has the resources they need.

The coach of the team doesn’t have to play the game.

Not everyone is a good listener.

Most people have a habit of listening to find a way to relate your story to their lives and then tell you how it relates.

A small percentage of people will listen to you, show empathy, find ways to help you, cheer you on, and overall, keep the focus on you and your needs.

Next time you have a conversation, find out who's really listening to you.

Is there a corporate way to bring up to senior leaders that an IC is causing issues across multiple teams because they are demanding and also doesn’t collaborate well? Our annual reviews are approaching & one of my direct reports has been with us for almost six years w/ little growth. My reco was to let him go & find a stronger, hungrier & more motivated designer at the same level. However, my boss instead wants us to promote him in hopes that will spark some motivation. I am not behind this decision & have voiced my multitude of concerns in promoting an employee who doesn't deserve it. HR is behind the decision! Thoughts on promoting an undeserving report?

I had a great review and a 5.5% raise and a great bonus at my company. But I also got a new Director and a peer manager of mine left the company, so I will be absorbing her team. In addition, my director said I will be receiving 'deep delegation' from them. I don't mind more work, but deep delegation is a new term I've never heard. What does that mean lol?

After years of hard work, I just got my first position in a leadership role! Yay! I’ll be leading a team of 12.
I wanted to know if you had any tips for me, things you wish you knew before, or things previous leaders did for/to you that you found admirable or stayed with you. I want to make sure I’m there for them and want to be a leader they will remember positively.

Thank you so much!!

My remit quadrupled+ in a recent re-org with no increase in pay/promotion, my new director is new to the company and was zero help, and I was passed over for recent promotion during the comp cycle. The new director essentially began shutting me down any time I ask for clarity in my career progression. Now they have taken credit for the project I’ve been building over the past year+ without giving me props whatsoever to higher ups. What is the best plan of action here?

"Everybody can be a leader" some say... "Leaders are nurtured not born" say others... True.

But... this is also true: "not everybody wants to be a leader" (whether they can or can't be). It is a fairly common practice in organizations with traditional career management structures for people to "be promoted" into leadership roles as the "end steps of the corporate ladder" that was climbed doing technical work. And, unfortunately, this doesn't work all the time
