That’s a good point. It gets taxing for me too and I’m also burnt out. I have over 150 check ins a week on top of my actual work and I’m struggling emotionally without an outlet. It’s deff a burnt out on all angles.
OP - 150 check ins per week sounds like way too many. You are doing too much emotional labor, and it is not surprising that it is affecting you.
Here are a few ideas. Try group check-ins instead of some of the 1:1s. Have the most optimistic person speak first to set the tone. Acknowledge the hardships, struggles, and the burnout so your people are not suffering “toxic positivity”. Help everyone own the burnout, so they at least feel acceptance and validation. But you don’t have to stop there.
Try creating rituals that build happiness and emotional wellness. They may be around appreciation for others, celebrating small wins (like shoutouts on Teams/Slack), and each person sharing one (personal) thing they are thankful for in a team meeting during an icebreaker or a regular checkin.
