Just that there is no transparency for expectations so my counselees are feeling no agency in whether they get raises/bonuses and they are 100% right. No idea how to coach them when neither I nor they get actionable feedback.
Talk to them and mgr about actually having real checkins

What happened now?
They got decent snapshots. Just that their peer group had major grade inflation and left them in the dust. Wondering if I should exaggerate snapshots too to level playing field.
How does the grade inflation work?
They may not be exceptional? A 3 is "meets expectations" after all. If they can't figure out how to go beyond expectations it might not be your fault - "you did everything I asked and expected, but I was hoping for more". That is legitimately the message sent by a 3 rating, and I think it's intentional that you can't coach past that. It's very much the situation faced when you're responsible for a client relationship.
