Yeah I'm not totally sure that there's anything you can do if your manager and upper management is not willing to listen to the very realistic approach you want to take to the projects you're working on. I think this is one of the biggest downfalls with execs when it comes to marketing, they don't consider the actual work and talent that goes into it, and if you don't have a good CMO who has your back, you're kind of screwed
Unfortunately, it sounds a bit like a toxic environment. Then again, I've been in a large corporate entity where the resources were available, but they spent them instead on the stakeholders themselves (ridiculously expensive meetings in resort locations for 100+ people), then saying there were no funds to pay for a cheap economy ticket to have a team leader go visit team members in another office, much less hire a badly needed additional resource in the team. And of course they kept squeezing teams to produce more, changing parameters and scope, and managers and directors really were powerless to push back.
I've also seen the same thing happen in much smaller entities, where you're lucky if you're not asked to scrub the toilet on top of all the work you're doing that's taking you 50-60+ hours a week to do.
Unfortunately, I don't have the answer other than sounds like the only choice is to leave (but then again, there's a good chance the new place will also have ridiculous expectations of its people). Probably best to get a gig in a country where labor laws are respected and unions help advocate for people when they are truly constantly overworked by unreasonable employers.
Since you now know their MO, you have to anticipate and give them 2-3 options from the beginning - the 3rd being the kitchen sink so they can see what it should cost. Like car packages - basic, premium, luxe. People always want the sport package with the roof rack and sporty rims but not the full leather interior.
Helpful context: we are a tiny in house team (me and 2 others with the same background). On these projects, we do not have budget for external support
